Shopware 5 to 6 migration: zero downtime, +28% conversions
Migrated a German Shopware 5 store to Shopware 6.6 with zero customer-facing downtime, full data integrity, and a responsive redesign. Result: +28% conversions.
The Challenge
A small business in Germany was running on Shopware 5 with the deadline closing in. Years of customer accounts and orders sat behind a storefront that hadn't aged well on mobile. They needed Shopware 6.6, but they couldn't afford to disappear from the internet for a weekend.
Critical Pain Points
- No tolerance for downtime during business hours
- Years of customer accounts, orders, and product history that had to land intact
- Custom plugins that didn't exist for Shopware 6 in the same form
- A theme that wasn't built for phones, on a customer base that mostly shopped from phones
- Small-business budget, not an enterprise migration timeline
A traditional cutover would have meant days of downtime and weeks of data reconciliation. They needed the new platform, the new design, and the business kept running through all of it.
The Solution
I planned the migration so customers wouldn't notice it happening. The old store kept selling while the new one got built and tested in parallel.
Your data moves with you
Customer accounts, order history, and product details all land on the new platform. Customers log in with the same credentials and find their orders waiting.
A storefront that works on phones
The new theme looks right on phones, tablets, and desktops. Mobile customers who used to bounce on the old store now have a checkout that fits their thumb.
Custom features ported, not lost
Every plugin and custom feature you depend on either gets ported or replaced with a modern equivalent. Payment, shipping, special discounts: all of it carries over.
Business keeps running
The old store keeps taking orders right up until cutover. When we flip the switch, the new store goes live in under five minutes.
Results & Business Impact
Zero customer-facing downtime
No "we're upgrading, please come back later" page. Customers shopping during the cutover window saw nothing unusual.
Every record made it across
Customer accounts, order lines, and product IDs all accounted for after the migration. No orphaned records.
Mobile conversions up sharply
The mobile-first redesign moved conversion rate noticeably on phones, where most customers were already shopping.
Future-ready platform
Shopware 6.6 brings ongoing support and room to grow that Shopware 5 stopped offering in 2024.
